Solaris 10 upgrade from Update 2 to Update 3 doesn't present upgrade option in boot cdrom install

 I'm trying to upgrade a v240 running Solaris 10 update 2 to update 3 using
the interactive installer by booting from cdrom, but the option to upgrade
never comes up. Oddly, the same installation and same upgrade works on a
number of other systems but after multiple attempts using the same process
the "Initial" or "Upgrade" dialogue doesn't present. Any suggestions?
